It’s easy to get caught up in surface-level metrics, like conversion rates. This is especially true in complex B2B sales, where connecting data can seem almost impossible. But to truly scale experimentation, you need to speak the language of the C-suite: revenue, margin, profit, and risk mitigated.


Too often, teams focus on what’s easy to measure: clicks, conversions, form fills. But this is a classic case of Goodhart’s Law: “When a measure becomes a target, it ceases to be a good measure.” Once these metrics become the goal, they lose their meaning. You risk optimising for what’s visible, not what actually drives growth.


That’s where the data gap shows up. And it’s what holds otherwise solid optimisation programs back from securing buy-in, and delivering results.


Why the data gap exists


  • Your CRM and website analytics don’t talk to each other. When a lead fills out a form, they vanish into your CRM. This makes it hard to connect web actions to sales results.

  • Vanity metrics can be deceiving. Lots of traffic and conversions can look great, but if they don’t lead to revenue, they’re not useful.

  • Sales cycles are lengthy. A website visit's effect might not show for months, which makes it hard to attribute results.

  • Experimentation data siloed. A/B testing tools show front-end performance. But without CRM integration, you can't see if the winning variations improve results downstream.

  • Lack of detailed behavioural analytics: heatmaps, scroll maps, and session recordings provide insights. But if they're not linked to A/B tests, you miss how changes impact engagement.


How to Bridge the Data Gap


1. Connect website interactions to CRM data


📌 Why? If you can’t link web behaviour to actual sales, you’re optimising blindly.


  • Use hidden form fields to capture UTM parameters, experiment data, and referral sources.

  • Automate CRM integrations (e.g. HubSpot, Salesforce etc) to sync web activity with sales outcomes.

  • Implement lead tracking software (e.g. Leadfeeder, Clearbit etc) to identify anonymous visitors.


2. Track lead quality, not just volume


📌 Why? A form fill doesn’t equal a valuable lead—quality matters.


  • Assign lead scoring based on intent (e.g., time on site, key page views).

  • Check post-conversion actions. Do leads from a variation make sales, or do they lose interest?

  • Identify drop-off points—does a variation increase form fills but lower demo attendance?


3. Sync A/B test data with CRM & analytics


📌 Why? If you don’t connect experiment data with sales, you won’t know if your tests are driving growth.


  • Push variation data into your CRM to track which test version a lead saw.

  • Compare test variations based on lead-to-opportunity and close rates, not just conversions.

  • Use BigQuery or Looker to analyse the full impact of experiments on revenue.


4. Integrate behavioural analytics with testing platforms


📌 Why? Seeing what users do in different test variations helps explain why a variation won or lost.


  • Sync heatmaps and session recordings with test variations. Use tools like Content Square, Hotjar, or Crazy Egg.

  • Check scroll depth, rage clicks, and friction points. Is the test variation confusing users?

  • Check design assumptions — observe how users actually engage instead of speculating on test failures.


5. Use Offline and Multi-Touch Attribution


📌 Why? Many B2B conversions happen off-site—via email, calls, or LinkedIn.


  • Enable offline conversion tracking in Google Ads & LinkedIn to measure test-driven leads.

  • Use call tracking software like CallRail or Invoca. This helps link phone inquiries to test variations.

  • Check post-lead engagement. If test-driven leads don’t respond to sales outreach, was the test really a success?


6. Create feedback loops between Sales and Marketing


📌 Why? Sales teams know lead quality—marketing needs that data to optimise better.


  • Set up regular sales and marketing syncs to discuss which leads actually convert.

  • Create a "high-intent" lead profile—what patterns emerge among leads that close?

  • Use survey feedback—if sales teams report test-driven leads are low quality, it’s a bad test result.


7. Implement Goal Tree Mapping


📌 Why? Goal Tree Mapping aligns CRO efforts with real business objectives.


  • Break revenue goals into specific website metrics. Focus on sales-qualified leads, not just form fills.

  • Use Goal Tree Mapping to prioritise experiments that impact revenue, not just micro-conversions.

  • Identify any niche metrics that have an oversized impact on orders / sales.



Case Study: IBM’s Data Integration for Better Leads


IBM struggled with disconnected marketing and sales data, leading to inefficient lead qualification. Marketing aimed for volume, but sales teams chased low-value leads that rarely converted. Without connecting marketing engagement to revenue, IBM’s funnel was inefficient.


To solve this, IBM used a data-driven strategy to connect marketing and sales:


✅ Centralised data collection – IBM merged web analytics, CRM records, and behavioural data into a single data layer. This allowed them to track a lead's journey from the first contact to the final deal.


✅ Refined lead scoring – They changed from using volume-based metrics to predictive scoring. They now focus on key actions. These include product page visits and webinar attendance. This helps them find high-value leads.


✅ CRM-integrated A/B testing – IBM linked experiment data with sales results. This helped them see which test variations generated better-qualified leads, not just more form fills.


✅ Data-driven sales enablement – Sales teams got real-time insights on leads. This allowed them to concentrate on prospects more likely to convert, which saved time on low-intent leads.


The Results?


🚀 Improvements in lead quality – Sales teams filtered out low-intent leads. This way, they focused on fewer, more valuable prospects.


📈 Uptick in conversion rates – Better lead qualification cut sales cycles and raised close rates.


💰 Better revenue forecasting – IBM linked marketing and sales data to boost pipeline growth, not just lead numbers.


This case shows that closing the data gap helps the CRO, Marketing, and Sales teams work together, improving collaboration and business performance.
